Document operations / Scoping example
From incoming documents to reviewed records.
Scope a process that reads, checks and prepares information for the people who own the next decision.
Operations · finance · professional services
Example process / Human review
- Read and classify
- Extract and check
- Review exceptions
- Update the system of record
Agree which records can move forward and which require a person. Posting to a business system is a separate permission and integration decision.
Delivery, integrations and acceptance are agreed for each engagement.
Define the work
Start with one bounded process.
One document type and the decision it supports: an invoice, claim packet, application or operational report.
Review inputs, outputs and owners
- Inputs
- Representative documents, the required fields, validation rules and examples of exceptions. Use a sample approved for evaluation.
- Useful output
- A proposed record with source references, validation results and a queue of items that need review.
- People and ownership
- The operations team defines the required fields and owns acceptance. Reviewers decide how to resolve an exception.
Prepare with your team
Prepare a pilot brief.

Keep this to a process description. Share documents, datasets and credentials only through an agreed evaluation environment.
Evaluation / Before rollout
Measure the result people accept.
Compare one bounded document queue with the current process. Keep a held-out sample and record rejected outputs alongside accepted ones.
- Accepted records
- MeasureRecords accepted / records evaluated
Review criteria
A reviewer checks required fields and their source.
- Exceptions and rework
- MeasureException rate and reviewer time per record
Review criteria
Separate unreadable, missing and contradictory information.
- Cost and response time
- MeasureCost per accepted record and p95 processing time
Review criteria
Include retries, validation and human correction.
Agree the sample, baseline, reviewers and acceptance thresholds before the pilot. These are proposed evaluation dimensions; they are not published performance results.
Scope the connections and controls.
Document stores, business systems and review queues.
Confirm file formats, access, retention, extraction rules and any write-back. System credentials and original documents belong in the agreed evaluation environment.
